Proposal to Signed Contract: Automating Your Sales Pipeline

The gap between sending a proposal and getting a signed contract is where deals go to die. Every handoff — from proposal to contract, from contract to internal approval, from approval to signature — is a friction point that slows revenue. This guide shows you how to design and automate the complete proposal-to-signature pipeline, eliminating manual steps and reducing time-to-close.

The typical (broken) workflow

Most companies follow some version of this:

  1. Sales rep creates a proposal in Google Docs or PowerPoint
  2. Proposal is emailed to the prospect as a PDF attachment
  3. Prospect approves verbally or via email reply
  4. Sales rep asks legal or ops to draft a contract
  5. Contract is created in Word, manually filling in deal details
  6. Contract is emailed to the prospect for review
  7. Redlines go back and forth via email attachments
  8. Final version is agreed upon
  9. Contract is sent for signature (possibly printed> signed, scanned, emailed back)
  10. Signed contract is saved somewhere (maybe the CRM, maybe a shared drive, maybe someone's laptop)

This workflow has at least 10 steps, 5+ handoffs, and takes 1–3 weeks. Most of it can be automated.

The automated pipeline

Stage 1: Proposal with built-in conversion

The proposal and the contract should not be separate documents. Design your proposals so that when the prospect approves, the proposal itself converts into (or triggers) the contract. Options:

  • Proposal-as-contract: the proposal includes all contract terms (MSA, SOW, pricing) as appendices. When the prospect signs, the proposal becomes the contract.
  • Proposal + auto-generated contract: the proposal links to a contract template. When the prospect clicks "Accept," a contract is auto-generated from the template using deal data.

Stage 2: Internal approval routing

Before a contract reaches the client, it may need internal sign-off. Automate this with approval rules:

  • Clear "sign here" indicators using guided signing

Stage 4: E-signature and completion

The client clicks through the signature fields, types their name or draws their signature, and clicks "Complete." The platform:

  • Generates the completed document with all signatures embedded
  • Creates an audit trail certificate
  • Sends completed copies to all parties
  • Stores the document in the cloud

Stage 5: Post-signature automation

The signed contract triggers downstream actions:

  • CRM deal stage updates to "Closed Won"
  • Onboarding workflow triggers (welcome email, account setup)
  • Finance is notified to generate an invoice
  • Contract is archived with the correct folder structure and metadata
  • Renewal reminder is scheduled based on the contract end date

Measuring pipeline performance

Track these metrics to identify bottlenecks and improve your pipeline:

  • Proposal-to-contract time: how long from sending a proposal to sending a contract?
  • Contract-to-signature time: how long from sending the contract to getting it signed?
  • Internal approval time: how long do internal approvals take? (This is often the biggest bottleneck)
  • Signature completion rate: what percentage of sent contracts get signed?
  • Drop-off point: where in the pipeline do deals stall most often?
